The Retirement of the Working Dog: A Moment Rarely Prepared Enough

A herding dog that stops working.
A police dog brought home for the last time.
A guide dog retired after eight years of service.
These moments happen in all families and organizations working with dogs, yet they are almost systematically poorly prepared for.
The available veterinary literature on the subject is clear: the retirement of a working dog is a multifaceted transition with physical, behavioral, and relational stakes, deserving as much serious attention as initial training.
This article does not treat retirement as a natural and simple end. It treats it as a medical and behavioral event that requires preparation, anticipation, and whose consequences can be significant if ignored.
When do working dogs retire?
Available data allows for quantifying the median age of retirement from service and its main causes for several categories of working dogs.
For New Zealand police dogs, a study of 182 German Shepherds documents that the average and median age of loss from service is 6.6 years, and only 40% of dogs reach the planned retirement age of 8 years.
The primary cause of retirement was inability to cope with the physical demands of the job, cited for 65% of retired dogs (Worth et al., Animal Welfare, 2013).
A complementary study of 158 active police dogs found that gait abnormalities and reduced functional capacity increase with age, and that orthopedic deficits are detectable in a majority of dogs over 5 years old. In this entire population, 69% of retirements were attributed to degenerative musculoskeletal disease (Baltzer, Owen and Bridges, Frontiers in Veterinary Science, 2019, PMC6478039).
For British guide dogs, a longitudinal study of 7,686 individuals shows that 84% can perform their function for an average service duration of 8.5 years.
Musculoskeletal disorders, primarily osteoarthritis, represent the leading cause of retirement for health reasons, accounting for 28% of medical retirements (Caron-Lormier et al., Veterinary Journal, 2016, PMID 26616425).
For New Zealand working farm dogs, the TeamMate study of 323 dogs in longitudinal follow-up shows that 57% develop at least one musculoskeletal abnormality during follow-up, and lameness doubles the risk of being withdrawn from work, regardless of age (Isaksen et al., Frontiers in Veterinary Science, 2020, PMID 33178723).
These data, from three very different populations, converge on the same finding: the retirement of a working dog often occurs earlier than expected, and in the majority of cases for gradually accumulated orthopedic reasons.
The physical assessment at retirement: what is unseen
The most frequent error in managing a working dog's retirement is medical: believing that stopping work means a return to normal.
The literature on working dogs converges on a simple observation: many retire with an already heavy orthopedic history, sometimes barely visible during their career, but becoming more apparent at the time of withdrawal or reduced activity.
Musculoskeletal injuries heavily impact job departure, whether for police dogs, guide dogs, or farm dogs.
The most frequently affected areas in working dog populations are:
- hips,
- elbows,
- carpus,
- lumbosacral spine
- stifle.
A comprehensive orthopedic assessment at retirement, including an evaluation of joint mobility and, if necessary, imaging, is not a luxury: it is the starting point for appropriate care. Ramos, Farr, and Otto, in a reference article from the Penn Vet Working Dog Center published in Veterinary Clinics of North America (2023, PMID 36964026), propose a structured four-phase approach for working dogs:
- activity restriction,
- rehabilitation,
- return to work
- maintenance.
The maintenance phase, which consists of preserving sufficient mobility and preventing functional degradation, is precisely what a retired dog needs, often for life.
The behavioral dimension: a dog without a mission is a dog at risk
Retirement from work is not just an orthopedic issue.
For a dog whose identity, daily structure, and satisfaction are organized around an activity, the sudden loss of this activity is a documented behavioral disruption.
A study comparing active detection dogs with pet dogs matched for breed, age, and sex shows that active working dogs do not exhibit the age-related behavioral declines observed in the pet population: energy, interest, and motivation remain stable with age in active dogs, unlike untrained dogs (Krichbaum and Lazarowski, Animal Behavior and Cognition, 2025, doi:10.26451/abc.12.04.02.2025).
This result raises a question directly relevant to retirement: what happens when this constant stimulation stops overnight?
On this point, the Dog Aging Project provides indirect but robust insight. The study by Yarborough et al., involving 15,019 pet dogs, shows that inactive dogs have 6.47 times higher odds ratios of Canine Cognitive Dysfunction (CCD) than very active dogs, after controlling for age, health status, and reproductive status (Yarborough et al., Scientific Reports, 2022, PMID 36008509).
This result does not specifically concern retired working dogs, but it robustly documents the association between inactivity and cognitive decline in older dogs, regardless of their history.
The authors themselves emphasize the observational and cross-sectional nature of these data: reverse causality, i.e., a pre-existing cognitive decline that would reduce activity, cannot be ruled out.
For working dogs, the behavioral transition presents specific challenges.
A police Malinois or a herding Border Collie is not wired to lie on a couch.
Their motivation to work, their sensitivity to stimuli, their need for mental engagement are constitutive of their personality and history.
The sudden removal of any structuring framework can generate redirection behaviors, anxiety, repetitive rituals, or progressive apathy. Ng and Fine, in their review on the retirement of assistance animals in general, emphasize that the absence of a gradual transition and adjustment of the living environment can have lasting consequences on well-being (Ng and Fine, Frontiers in Veterinary Science, 2019, PMID 30847346). This review focuses on assistance animals, not all working dogs, and its conclusions cannot be extended without caution to all categories.
What is poorly prepared: documented errors
Several aspects of preparation are systematically insufficient in the practical management of working dog retirement.
The first is the absence of a veterinary assessment specifically dedicated to the transition.
A retired working dog should undergo a comprehensive assessment focused on accumulated injuries, not just a routine check-up.
The second is the abrupt reduction in activity.
Contrary to intuition, a retired working dog should not be put on complete rest. Maintained physical activity at a level appropriate for their joint condition is protective, both for orthopedic and cognitive health. The reduction should be gradual, modulated by veterinary evaluation, and compensated by environmental enrichment and substitute activities.
The third is the management of the disruption of the bond with the handler.
In many institutional settings, working dogs are given up for adoption upon retirement, sometimes to a stranger. Ng and Fine emphasize that this rupture affects the handler as much as the dog and represents a documented source of stress. Retirement in the handler's home, when possible, constitutes an important factor of behavioral stability.
The fourth, specific to certain categories, is the lack of follow-up for canine post-traumatic stress disorder (C-PTSD).
As discussed in the article on military dogs (on this same blog), dogs who have experienced traumatic exposures during their careers may retire with unresolved symptoms that manifest differently in an ordinary living environment.
Practical recommendations from available data
Practices consistent with available data for supporting a working dog's retirement are organized into three phases.
Before retirement, when withdrawal from service is predictable, a gradual transition phase is recommended: gradual reduction of workload over several weeks or months, progressive introduction to a domestic living environment, and anticipation of behavioral needs.
A comprehensive orthopedic assessment, ideally including imaging of at-risk areas depending on the discipline practiced, allows for mapping accumulated injuries and guiding care from the first day of retirement.
At the time of withdrawal, environmental management must be tailored to the dog's specific profile: accessibility of resting areas for a dog with joint issues, daily organization for a highly motivated dog, quality and duration of sleep, maintenance of a secure bond with a reference figure.
In the long term, the pillars best supported by available data are maintaining appropriate physical activity, regular monitoring of mobility, adjustment of the living environment, cognitive enrichment, and structured veterinary follow-up.
In conclusion
The retirement of a working dog is not the end of the story.
It is a new phase that requires active preparation, rigorous medical evaluation, and reasoned behavioral adaptation.
Available data show that most working dogs retire with a burdened orthopedic history, often not very visible during their career, and with behavioral needs that ordinary pet life does not spontaneously satisfy.
Preparing for this transition means giving back to these dogs what they have given for years of service.
